01 · Who we are

We own and operate Shirt in a Box.

We're not an agency that learned AI. We're a brand that runs on it every day, from the warehouse floor to the month-end close. Everything we'd build for you is already running our own business.

What changed since we onboarded onto HQ.

Every number below happened since we onboarded onto HQ in July 2026. Not one power user: the whole business, from the warehouse floor to the month-end close.

90 by end of SeptemberMore than one every working day, from 9 of our 10 people. On 23 July an audit found we'd built 86 skills in eight days that only the founder could use. We fixed routing, shared the skills and started a weekly improvements ritual. Then it took off.

*Estimated line by line from the team's improvement posts: four figures stated by the person who built it, the rest conservative. **Hours valued at about £25 an hour: the ONS median UK full-time salary (£37,430, ASHE 2024) plus employer National Insurance and pension, over a 1,725-hour working year. That is a market rate, not our payroll. Dollar figures are converted from pounds at about 1.32 and rounded.

04 · The second brain

Watch it fill up.

Every dot is a real file in our company brain: what we know, how we do things, the rules we follow, every meeting, every skill and agent. Every line is a connection between them, or to a system they read from. This is eleven weeks, from an empty folder in mid-July to today.

05 · The systems

Solved by the people who had the problem.

Every one of these was built by the person doing the job, not by an IT team. It's the same pattern every time: find the job you do by hand, connect the system that already has the data, and let HQ do the rest.

06 · The stories

Three stories behind the numbers.

A system that finds the gaps in our ads every morning. A warehouse worker who went from zero to building his own tools. And a new starter who walked into a full playbook on day one.

01↗ refreshes daily

The 3D creative grid

Persona × format × trigger
369ads put back on the right audience, since we onboarded onto HQ in July 2026

Ad creative is the constraint in our business. We never struggled to make ads. We struggled to know which ones we were missing: hundreds of live ads, two markets, a dozen customer types, and no way to see the gaps.

So Connor built a grid that maps every live ad by who it's for, what format it is and which emotion it plays on. It rebuilds itself every morning from Meta, ClickUp and our customer surveys. The empty cells are the brief.

  • BeforeBriefs came from gut feel and whatever had worked last month.
  • After369 ads re-mapped to their correct audience and 173 winners labelled, so every brief starts from what's working and what's missing.

Why it mattersThis is the kind of system we build in week three: your data, pulled live, turned into a decision you can act on every morning.

02↗ ORDER NOW → Conor
Ryan
RyanWarehouse · 40From zero
19stock items that reorder themselves, built in 6 weeks

Ryan runs our warehouse floor. He's 40, he's brilliant at the job, and in August he'd have told you himself that tech wasn't his thing. His words in the team channel: "As everyone knows my AI work has been zero."

His problem: packaging and ink tracked by eye on a paper form, with weeks-long reorder times. Nobody built him a fix. He built it himself:

  • 14 AugReorganises the morning so prints run while picks happen. By the time the picks are done, so are the prints.
  • 2 SepHas Claude read the day's orders and tell him the exact prints needed by sport. No more guessing, wasted ink, or a football print in a rugby box.
  • 28 SepBuilds a 19-item stock list in ClickUp with a reorder level on each item. When one drops, it flips to ORDER NOW and his manager is pinged automatically.

The paper form is gone. His verdict, in a message to Rory: he's loving HQ, and he's "addicted".

Why it mattersIf the least techy person on your team can build his own system in six weeks, the rest of your team can too.

03↗ Q3 social dashboard · live
Jude
JudeSocial mediaJoined 21 Sep
306posts of playbook, live from his first day

Every business dreads the same handover. Erin built our social channels from scratch, and she leaves in three weeks. Jude started on 21 September to take them on.

Normally that means weeks of shadowing and a pile of things nobody ever wrote down. Here, what Erin knows was already in HQ:

  • PlaybookStep-by-step guides for socials, the podcast and analytics, plus a library of our winning posts and why they won.
  • Live dataOne dashboard across every account: 13 measures and 306 posts, searchable, with the quarter's targets alongside.
  • Day 4In Erin's words, "working quickly". He spent week one learning the business in the warehouse and customer service, not hunting for passwords and old posts.

Why it mattersPeople leave. With a second brain, what they know stays behind, and the next hire is useful in days, not months.

07 · What we build

Skills and agents that have already earned their keep.

We've built 47 skills and 16 agents on our own business, and we know which ones pay back. These are the ones we'd start you on.

Every 2 hoursInbox triage agent+

Labels and archives the inbox and drafts replies in the founder's voice. It never sends anything. You approve.

Every morningStock robots+

Recomputes every product's stock from the real units behind it. Pauses any subscription you can't fill, emails the customer honestly, and un-pauses them the day stock lands.

At SIAB, since onboarding onto HQ in July 2026: 236 subscribers paused instead of wrongly charged in one cycle, and £12k a month of good rebills unblocked.
Every FridayBookkeeping run+

Reconciliation and bill prep through the Xero API rather than hundreds of clicks, with a human sign-off at the end.

At SIAB, since onboarding onto HQ in July 2026: replaced 2 to 4 hours of manual work every week.
NightlyCreative coverage board+

Rebuilds the creative board every night from Meta, ClickUp and customer surveys, so the gaps are waiting for you in the morning.

At SIAB, since onboarding onto HQ in July 2026: 369 ads re-mapped, 173 winners labelled.
Every meetingMeeting notes into HQ+

Every call's notes and actions land in the company brain automatically, so the context is there next time anyone asks.

At SIAB, since onboarding onto HQ in July 2026: 294 meetings in the brain and searchable.
On demandLanded cost+

Reads supplier invoices, works out the true cost per product and size, and writes it into Shopify.

At SIAB, since onboarding onto HQ in July 2026: found £2,220 of cost missing from the books on a single order.
MonthlyPartner payouts+

Statements, payment batch and bills drafted from the raw transactions and tied to the penny. It never moves money on its own.

At SIAB, since onboarding onto HQ in July 2026: a £3,118 overpayment stopped before it went out, and £1,303 of takings that never arrived, found.
On demandStatic ads pipeline+

From creative gap to competitor research to finished images to upload, with the naming convention applied automatically.

Always onThe autonomy ratchet+

An agent that audits the other agents. It demotes one automatically when it slips and only ever proposes promotions. Its first run caught a duplicate nightly job and a fake 14-second "success".

Jamie Robinson at Shirt in a BoxOut of the Box · EP12

The value return a business could get from this... it could be anything from six figures to seven figures.

We introduced Claude and HQ as a team member rather than just a casual tool. Bigger businesses with poorer integrations and processes will benefit so much more.

FAQ

01Do we need HQ?

Yes. Every package is an HQ implementation, so you'll need an active HQ subscription. If you're not signed up yet, we'll point you to the right plan on the founder call.

02What if the work grows mid-build?

It usually does. Scope is written down before we start, extra work runs on capped hours, and we ask before going over. No open-ended fixed fees, and no surprises.

03Why only two build clients at a time?

Because we run Shirt in a Box as well. Two builds is what we can deliver properly without either business suffering.

04Who actually does the work?

Rory and Dermot lead every engagement, backed by the Shirt in a Box team who built and use these skills every day.

05We're not an e-commerce brand. Can you still help?

Finance, inbox, meetings, stock and onboarding work the same in most businesses. We're sharpest on direct-to-consumer brands, and we'll tell you on the call if we're not the right fit.

06What do you need from us?

Admin access to your tools, one owner on your side, and your team using Handoff and HQ sync. That last one is the difference between a system that sticks and one that fades.
